Measuring content marketing ROI in B2B tech

How to measure content marketing ROI in B2B tech with long sales cycles, including the metrics, attribution choices and reporting we use with clients.

The hardest question a B2B tech marketing lead has to answer is “what did the content programme actually deliver this quarter”. The sales cycle is nine months, the buying committee is six people, the deals close on a relationship that started with a podcast appearance and a LinkedIn comment. By the time the contract gets signed, the original content touch is invisible in any single-channel attribution model. So the marketing lead reports on traffic, engagement and gated downloads, and the CFO quietly stops believing the numbers.

We have built measurement frameworks for content programmes across MSPs, SaaS vendors and ERP consultancies. The honest answer is that no single metric tells the truth. The useful answer is that a small set of metrics, consistently tracked over enough time, can tell a credible story. Here is how we do it.

Decide what you are actually trying to measure

Before any reporting goes into a slide deck, the team needs to agree what success looks like. The four questions we ask:

  • What is the content programme meant to influence (pipeline, brand search, sales cycle length, win rate)?
  • What is the time horizon (one quarter, two quarters, a year)?
  • Who is the audience for the report (CMO, CFO, board)?
  • What level of attribution confidence is realistic given the sales cycle?

Different answers produce different reports. A programme designed to shorten the sales cycle gets measured differently from a programme designed to fill the top of the funnel. A report for the CFO needs different evidence than a report for the marketing team. The four metrics we lean on

After enough programmes, we have settled on a working set of metrics that holds up to scrutiny in a board meeting. None of them tells the whole story on its own. Together they paint a defensible picture.

Organic traffic to pillar and cluster pages. Not site-wide traffic. Specifically the pages the content programme is investing in. Pulled from GA4 and Search Console, segmented by pillar, tracked monthly. This is the cleanest leading indicator of whether the content is actually doing its job in search.

Branded search volume. Pulled from Search Console. A growing branded search number is one of the strongest signals that content is building awareness, because it means people who heard about the company are coming back to look for it. This metric lags, but it lags consistently, which makes the trend reliable.

Influenced pipeline. Tracked in HubSpot. We tag every long-form content asset and track which deals had a content touch in their journey. This is not first-touch attribution, which is misleading in long cycles. It is “content played a role” attribution, which is the question the CFO actually wants answered.

Sales-quoted use. Soft metric. We track how often the sales team quotes a content piece in pitches, demos and follow-up emails. This sounds informal but it is a leading indicator of pipeline impact. Pieces that sales does not quote are pieces that are not contributing to deals, regardless of what the traffic numbers say.

Why first-touch and last-touch attribution both lie

First-touch attribution overweights the awareness layer. A buyer who reads three articles, attends a webinar, gets retargeted on LinkedIn and eventually books a demo gets credited entirely to the first article. The other touches disappear.

Last-touch attribution does the opposite. The buyer who finally clicks the demo button after nine months of nurturing gets credited entirely to the source of that final click, which is usually a branded search or direct visit. The content that did the persuading is invisible.

Neither model tells a credible story for B2B tech. The honest answer is that content has to be measured in a multi-touch model or with influenced-pipeline analysis. Anything else is dressing up partial information.

Build the reporting before you need it

The single biggest mistake we see is teams building the measurement layer after six months of publishing. By that point the analytics are partial, the UTMs are inconsistent and the early traffic data is impossible to reconstruct. The board asks for ROI, and the team has to spend three weeks rebuilding the picture from scraps.

We set up GA4, Search Console and HubSpot reporting before the first new article goes live. UTMs are templated and applied consistently. Content pages are tagged in HubSpot with the pillar and the asset type. The reporting view is built once and updated automatically. The team can answer “what is the content programme doing this quarter” in 15 minutes, not three days.

Account for the long cycle in the reporting

A nine-month sales cycle means content published in January contributes to revenue in October. Quarterly reporting that compares “Q3 traffic to Q3 deals” punishes the content programme for working at the right time scale.

We build reports with two horizons. The leading-indicator view (traffic, branded search, gated downloads, demo requests) shows what is happening this quarter. The trailing-indicator view (influenced pipeline, closed-won deals, sales-quoted use) shows what content from earlier quarters delivered. Both views go in the same report, with clear labels. The CFO sees the picture honestly. The marketing team sees their work being credited at the right time.

Track the cost side honestly

ROI is a ratio. Most marketing reports get the return side wrong. They also get the cost side wrong, because they do not include the time the marketing team, the sales team and the senior subject-matter experts spend on the content programme.

We push clients to include those hours in the cost calculation. The agency invoice is the easy part. The internal hours, especially senior expert time on case studies and pillar pieces, are often two or three times the agency cost. Including them in the maths produces a ratio that is harder to defend, but more honest. It also means the team starts to think carefully about which pieces are worth the senior time, and where AI-assisted versus AI-generated content belongs in the mix.

Compare the right things

Content programme ROI looks different depending on what you compare it to. Compared to a paid media campaign that closes deals in a quarter, content can look slow. Compared to a year-on-year build of organic traffic and branded search, content can look like the strongest line on the chart.

We tend to compare content against three benchmarks. The brand’s own historical baseline (what was traffic and pipeline contribution before the programme started). The category benchmark (what comparable B2B tech firms are doing on traffic and search visibility, pulled from Semrush and Ahrefs). The opportunity cost (what the same investment would have produced in paid media or events).

Putting all three on the same slide gives the CFO context for the content investment. It also forces the marketing team to make the case honestly, rather than picking the most flattering benchmark.

Refine the metrics as the programme matures

The measurement framework for a content programme in its first year is different from the framework for a programme in its third. Early on, traffic and ranking metrics dominate, because there is not enough pipeline data to draw conclusions from. Later on, the leading indicators stabilise and the trailing indicators become the centre of the report.

We review the measurement framework annually with clients. New questions get added (which formats are influencing pipeline most, which pillars are converting fastest). Old metrics get retired when they stop telling us anything useful. The framework should evolve with the programme.
